2025 exposed something most organisations weren’t prepared to confront: AI wasn’t collapsing at the product level it was collapsing at the problem level. AI usage surged from 55% to 78% in a single year, driven by pressure to demonstrate progress, yet outcomes flatlined. It became the year enterprises finally realised that building more AI was not the same as delivering more value.

This is why the share of organisations scrapping most of their AI initiatives jumped from 17% to 42% in a single year, and why nearly half of all proof-of-concepts were shut down before they even came close to production. Combine this with ‘vibecoding’; the tendency to build first and think later; organisations accumulated backlogs of half-baked prototypes and POCs, creating technical debt without delivering value.

What makes this even more notable is that the issue isn’t technical capability. Models and data platforms are strong. The breakdown happens much earlier, when ideas move forward without being properly sized, validated, or stress-tested. As the volume of AI ideas increased, the quality of prioritisation dropped. Teams selected problems based on instinct, internal politics, or whatever would look impressive in a quarterly update. Very few stopped to ask whether the problem was meaningful, strategically aligned, or even worth solving.  By 2025, only about one-third of companies had managed to scale AI beyond pilots, even as adoption climbed to nearly 80%. That meant more ideas entering the funnel, but fewer strong ones emerging.

  • Compliance and risk are consulted at the end instead of shaping the design from the start.

The outcome is a fragile POC that “works” in a controlled environment but has never proved that customers will use it or that regulators will accept it. This is the validation gap. On paper, the initiative looks successful. In practice, nobody is confident enough to move it beyond the pilot.

Even when a use case is well-chosen and superficially validated, it can still collapse the moment it encounters complex workflows or live risk decisions.

Common patterns include:

  • Integration gaps with core banking systems, CRMs or payment rails.
  • Governance and monitoring that cannot keep pace with model drift or regulatory expectations.
  • Human-in-the-loop designs that are never fully defined, leaving front-line teams exposed.
